How “Shadowcasting” Can Revolutionize Your Business

MoodyAs a small business branding consultant, one aspect of the art and science of branding that has often threatened to derail many of my clients before we even got started was, believe it or not, the term itself: branding.It’s a term that turns off many businesses and intimidates them-especially smaller organizations and nonprofits-because it seems to suggest the marketing mumbo jumbo of corporate giants or deep-pocketed institutions with strong marketplace equity.But regardless of the size of your business, in your daily work-whether you’re aware of it or not-you are either growing the reputation of your business or chipping away at it. That’s because everything you do-everything you say, the way in which you say it, the messages and images that are expressed in your marketing and communications, the way you answer the phone, the words on your business card, the manner in which you resolve a problem for a customer (or don’t)-either define your organization’s character or perpetuate its fuzziness.That’s branding.So I took it as a challenge then, to develop a new metaphor for branding-one that I could use to describe the principles of branding without using the word branding itself-a concept and construct that I could use in my work with small business clients. I call it Shadowcasting.The Shadowcasting AnalogyShadowcasting in the business world uses the same components that make shadows in the physical world. Let’s look at each element and how they collectively build the metaphor that will help you grow your reputation-and grow your business.The Sun (the light source) is your core market. Imagine that your customers and supporters are your primary light source. The intensity of their radiance will depend on the depth of your relationship with them and the relevance your offerings present to them. These are your customers, subscribers, clients, supporters, shareholders, donors, or members. Through their engagement with your business-their satisfaction, participation, affiliation, and word-of-mouth-your core market collectively illuminates your character.The tree (the object) is the character of your organization-its reality. Picture a tree with roots, a trunk, branches, and leaves. Just as a strong, healthy tree is upright and stable, so are strong, healthy businesses. They have character, vision, personality, and longevity. The tree represents the tangible attributes of your business-your employees, your offerings, products or services, assets, board members, your headquarters building, programs, your marketing materials, advertising, and all its other real and touchable traits.Your goal is to have a “solid” business rather than a “transparent” one. When people speak of someone’s character as being transparent, they usually mean that you can “see right through them.” A transparent character is not desirable in the world of Shadowcasting, because a transparent object does not cast a shadow. A solid character, however, creates and reinforces the prospect’s impression of your business and its core values-what it stands for. With a deep-rooted, respectable, and credible character, Shadowcasting will play an influential role in your company’s ability to attract, engage, and retain lifelong customers and to drive loyalty, foster trust, and cultivate relationships in the pursuit of revenue…and profits.Your light source illuminates your company’s character and casts a shadow onto the ground (the marketplace) for prospects to see and to experience. This is the perception the public holds of your organization. It may look like a slightly softer, somewhat vague image of your business, but your shadow-your reputation-is not your business. It’s just a projection or proxy of how your customers see you and how their influence will permit others to see you. While you might not have direct control over how your customers affect your reputation, you do have the power to make changes and adjustments to your character and develop positive relationships with your core market to ultimately manage how the marketplace perceives your reputation.Your character-and the resulting shadow it casts of your reputation into the marketplace-identifies and differentiates your business in the minds of your potential customers. It also helps you stand out from competitors who may look similar on the surface of the marketplace.”If the tree is straight it need not fear casting a crooked shadow.”-Chinese ProverbShadowcasting Law #1: Even a sapling casts a shadowYou do not have to be a redwood or a towering oak to cast a shadow. Even a sapling-heck, even a blade of grass-casts a shadow. Whether your business is big or small, Shadowcasting is a practice you must engage in for survival and growth.Don’t buy into the deceit that Shadowcasting is only for big multinational companies. It’s for every business. That’s because whether you have one customer or one million, your business is still subject to the laws of shadow science. Your core market-of one or one million-will illuminate your character and cast a shadow of your character into the marketplace for others to see. So the question isn’t, Will your company cast a shadow? it’s, Will your company cast an accurate representation of your true character?Shadowcasting Law #2: Without a light source, we would not have shadowsA business without customers isn’t a business. It’s a hobby. As you know, a light source is one of the three components that must exist in order to create a shadow. Without your core market-your loyal customers and supporters-supplying the sunlight, your reputation cannot be known in the marketplace (except through “artificial light”-marketing and advertising). You are dependent on your core market to illuminate your character and “show” others-prospects and potential supporters-your virtue and your value. That’s why you want to always portray a solid character-one that casts a strong, accurate, and focused shadow.Think of it this way: If your customers are behind you, your shadow will be seen in front of you. When that happens, your reputation will precede you.Shadowcasting Law #3: Obscuring your light source will make an ambiguous shadow-or even eliminate itMuddled messages, confusing images, schizophrenic voice and tone. These and other common marketing mistakes can block or obscure the illumination of your core markets and thwart Shadowcasting. Focused light casts a more clearly defined shadow. And so do focused businesses.If low, dark clouds are obscuring the sunlight of your core market from shining on your character and casting your reputation into the marketplace, you could have a focus problem. Focus starts with discovering what your business does well-really well-and different from the competition. Then, determine how you will make this competency a unique, compelling, and relevant point of differentiation.Shadowcasting Law #4: A solid object casts a more clear and defined shadowThe heart and soul of character is integrity-the opposite of hypocrisy-and it means your business is solid through and through. Integrity comes from the Latin word for soundness. A transparent object or character cannot cast a meaningful shadow.The marketing chief of a client once related a story to me about meeting an old friend in a restaurant. When the friend asked the marketing chief where he was working, he told him the name of the business. Then came the million-dollar question: “What do they do there?” asked the friend. The marketing chief stuttered and stammered in an attempt to get some momentum behind his explanation, and then he took a good fifteen minutes to explain everything the business did and stood for.Because it was about “everything” and appeared to serve “everybody,” it was a hypocritical business. It lacked a clearly definable character. It was, in a sense, transparent. Shine as they might, this company’s core market could not cast an accurate shadow of the business’s reputation into the marketplace. The result? Lost market share, poor business results, a declining loyalty, and ultimately confused and bewildered customers.If your organizational character is well positioned, believable, relevant, and radically differentiated, your core market will cast a reliable and accurate proxy of your character-your reputation-far into the marketplace for others to see and experience.Shadowcasting Law #5: In a forest, many of the shadows look the sameLike shadows in a forest, many businesses look the same; their offerings, their taglines, their characters. If you were to look at their shadows only-their reputations-and not the actual character of a business, how would you judge them? If businesses can suffer from sameness, imagine relying only on their reputations alone to help you evaluate which business to patronize.That’s where differentiation comes in. In a forest full of elm trees it really helps to be a broad, sweeping pine. But even being a little different will not push your business into the Shadowcasting zone. That’s where radical differentiation can really help distinguish one shadow from the next.Understand what your business does well-really well-and different from your competition. This is often referred to as your core competency. Now, how do you make this competency a unique, compelling, and relevant point of differentiation?That’s the only way you’ll stand out in a forest of sameness.Ultimately, Shadowcasting is about building your company’s credibility in the marketplace. It’s your reputation that will do that…or won’t.

What Brand Consistency Can Do For Your Business, and Why You Should Care

Have you ever noticed that all of the Old Navy commercials on television all have the same look and feel? How about the mailers that you receive from Staples, Office Max or Best Buy? They’ll feature different products each week, but have you ever noticed how consistent their look is from week to week? Is this an accident or just a company being cheap? Neither.Big companies know the power of establishing a consistent, recognizable brand image. Now you probably don’t have a business the same size of a Best Buy – doesn’t matter, you’ll still reap the benefits of keeping your business image and brand consistent. Whether it’s a television commercial, web blog, direct mail campaign, etc., there are inherent benefits in keeping your business image consistent. I’ve found four main hurdles that typically keep a company from keeping a brand consistent:The company isn’t comfortable or confident in the brand – they might not like itThe company elected to buy a quick, inexpensive brand with the idea of adding on later. Instead of making the initial investment in a professional brand, the company is in constant update mode. The company is attempting to create the brand from in-house people (perhaps the owner her/himself or an inexperienced designer), who haven’t studied how to create a strong, consistent business brand The company jumps from one designer to another, which can cause rifts in their brand consistency Advertising agencies would like you to believe that you have to keep your advertising, your marketing message and your image up-to-date, fresh and always looking different, “Never run the same ad twice”. Bogus. Did you know that it often takes your ad or marketing material at least 3 views or impressions by a prospect before she/he even pays attention to it? So you don’t need to radically change your advertising every time you run an ad. Admittedly, there are clear-cut instances that require you need to change things up, but businesses as a whole have often been duped into thinking that they have to change their marketing, advertising and brand image almost as much as they change their pants. Not true.
So how can you capitalize on this? You first need a good brand – hire a professional to do this for you. A unique effective business brand is the catalysis that starts everything off. Make sure all of your marketing is capitalizing on your brand, and that you’re establishing a consistent and cohesive business image. An experienced marketer/designer can do this for you. Once you’ve invested in and established a unique, professional business brand that’s working for you, here are the benefits you can expect to reap (this is what having a consistent brand can do for you):You’ll receive your future projects much faster. The initial design always takes the longest. You should be amazed at how fast a designer can turn your projects around if she/he has designed a professional brand image for you.It’s more cost effective. The designer won’t have to reinvent the wheel in coming up with a totally new look and feel, so it will take less labor hours. I know it sounds crazy, but it’s true. What Happens if You Don’t have Consistency with Your Business Brand, Advertising and Marketing?You lose credibility You appear undecided and confused to prospectsProspects think you can’t make your mind up, look unstable You look like you haven’t been in business very longThe Bottom Line if You’re a Business Owner:Building a solid, recognizable brand doesn’t happen overnight.You’ve heard the phrase, “Garbage in, garbage out” – the rule applies here. To get everything you can out of your brand, make sure that a professional designer creates it.Realize that having a professional brand designed is an investment, not an expense: Jeffrey Fox writes in “Marketing Superstar”, “Brand names are intellectual assets, often more valuable than tangible assets…Treat great brand names like great paintings; great brands are priceless. Why Make a Business Plan?

In many cases business plans are very important but so much of the time it’s a plan to try to convince someone else that you know what you are doing with your business like banks, investors, partners, etc. Now it’s true that a well written business plan can also be a major benefit to your success as well if done right. It can guide you and keep you on track and can be the vehicle to get you were you want to be especially with so many outside forces now days that bombard you. A plan can be extremely important to your success especially when you look at the statistics that says 51% of small businesses fail sometime during their first 5 years.

So why make a business plan? I want to show you a totally different kind of business plan. What if you made a business plan that focused only on what you want for your life? You have dreams about what you would like your lifestyle to be, right? Why not make a business plan that could give you those dreams? What would your business look like if it gave you exactly what you want in life. What kind of salary would your business need to give you? Why not build a business plan around that? Decide how much salary you would need to support your dreams and then build a business plan that would show exactly how your business could give you that. Wouldn’t it be better to have your business work for you instead of the other way around?

Did you ever stop and think what a unique position you’re in as a business owner? I don’t know of any other way you can have as much control over your success than owning a business. When you work for someone else, you are totally at their mercy as to what your future may be like. It doesn’t matter whether it is a private business you work for or a large corporation. Your future is in their hands. The only thing that might qualify other than owning a business would be to inherit or win a lot of money that would give you everything you want in life.

So, why make a business plan the normal way when you could first make one that could give you what you want in life? Have you ever thought about doing a plan like that? Would you know how? Would you have the time to do it?

Well if you don’t or not sure, let’s at least see what’s involved.

Here are the steps you would need to take.

First, you would need to know all your current business numbers. This will be the basis for the plan. You’re going to need to know:

1. What your current average monthly sales are
2. What your current average monthly material cost is
3. What your current average monthly labor cost is
4. What your current average monthly fixed expenses are
5. What your current average monthly variable expenses are
6. What your average number of transactions per customer per month are
7. What your average dollar sale per transaction is
8. What your average monthly profit is
9. What your average monthly profit margin is
10. And what % capacity your business is at right now

Second, decide what you want your salary to be

Third, determine how many years in the future you want to plan for

Fourth, you will need to know:

1. What % is your material cost of sales?
2. What % is your labor cost of sales?
3. And what % is your variable expense of sales?

Why do you need to know these percentages? As your sales increases or decreases, your material cost, labor cost, and variable expenses will track accordingly. They will track very close to the same % as your current business. As an example, let’s say your current sales is averaging $100,000 per month and your material cost is averaging $20,000 per month. That’s 20% of your sales ($20,000 ÷ $100,000 = 20%). So, what would your material cost be if your sales were averaging $200,000 per month? It would still be 20% but it would be 20% of $200,000 or $40,000. So with these percentages, you can project your material, labor and variable expenses. See how it works?

But your fixed expenses don’t do this. They remain the same no matter what sales does. That’s why it’s call fixed. These are expenses like rent, taxes, utilities, phone, salaries, insurance, etc. A lot of business owners never consider this. They just lump all their expenses together. But you could never make an accurate plan if you combine all your expenses together. If you project your sales higher and want to know what your expenses will be, you have to separate your fixed and variable.

So, thinking about this principle, let me ask you a question. If your sales grew 10% and nothing else changed, would your profit margin be higher, the same, or less? Profit margin is % of profit against sales

If you said the profit margin would be higher, then you are right. Why would your profit be higher? If you said because of the fixed expenses, you would be right. Your material cost, labor cost, and variable expenses would have gone up 10% but your fixed expenses would have remained the same. You brought in more revenue because of more sales and you spent 10 % more on material, labor, and variable expense to cover the extra sales, but you didn’t spend any more on your fixed expenses. So, less overall expenses, would give you higher profit margin. Make sense?

So, let’s see how we would make a business plan that would show exactly how your business could give you the salary you want.

First you would determine what you would like your salary to be. You’ve dreamed about having a nice income to support your dreams I’m sure. Let’s say right now you only make what your profit is giving you which might not be much. So let’s say the first year, next year, you would love to have a consistent monthly salary of $4,000 a month, every month. And every year you would like to be able to increase it so that after 10 years it would be at $10,000 per month. And let’s say you would like to grow your business 10% each year.

So, what would your business look like over the next 10 years to give you that?

Could you build a plan that would show exactly how your business could do that?

It would show what your sales, fixed expenses, material cost, labor cost, and variable expenses would need to be. It should also show you how many customers you would need and would show you what your profit and profit margins would be each year.

All it takes is your current business numbers as we listed earlier and you can make a business plan as many years out as you like.

Now, in addition, when you know the average number of transactions per customer and you know your average dollar sale per transaction, you can also project how many customers you would need over those 10 years as well. This would tell you everything about what your business would need to do to give you the salary you want.

So, wouldn’t it be nice to see what a plan like this would look like? Could you do it? It might not be as tough as you might think.

There is no doubt it would take some time and would require a lot of calculations, but when you understand these principles and know how to put it together, you could probably do it. What do you think? Have you ever thought about doing a plan like this? It’s actually kind of in reverse. You decide what you want and let your business give you that.

Now assuming you did do this and it looked reasonable to you, how would you go about making it happen? What approach would you use? This could be a little harder. Well let me show you something. It might be easier than you think.

Did you know there are 7 ways to increase profit in business? If we decided to grow our business, most likely the first thing we would think about would be to add more customers. Adding customers will increase sales and as we seen above can increase profit as well, but it might not be the most effective way to increase profit. Take a look at these and see which ones you think could work for you. Would it be to:

1. Add more customers?
2. Increase your transactions per customer?
3. Increase your average dollar sale per transaction?
4. Decrease your fixed expenses?
5. Decrease your variable expenses?
6. Decrease your material cost?
7. Or decrease your labor cost?

What’s more important, sales or profit? Profit is what generates your salary. You could actually make more profit with less sales. Less sales could actually be less work. The most important thing for a business is to make money. That’s profit. Now some might say, I don’t care so much about making a lot of money. I like the freedom of owning a business. Well that is probably true, but if you don’t watch your profit, you might lose that freedom.

It’s always amazed me how most businesses, even very large ones, talk about how much their sales are. You hear comments like, that’s a $10,000,000 company. But what’s a $10,000,000 company if it has no profit. Now I do admit that 2% net profit of $10,000,000 is a lot bigger than 2% of $1,000,000 but most likely the large one carries a lot more headaches too.

Maybe it would be much better to have focused on profit than sales. What if profit had been the focus instead of sales. What if this could have been the result?

$10,000,000 x 2% = $200,000 profit
$1,000,000 x 25% = $250,000 profit

So when using one or more of these 7 ways to increase profit, the first one (adding more customers) might be the one you want to focus on last. It’s probably more expensive

Now, if you had your plan completed and it showed what your business needed to do over the next 10 years to give you the salary and profit you wanted, the next thought would be how do I make it happen. Well the best way would be to take it one year at a time. Concentrate on next year first and then choose one or more of 2 through 7 to work on before trying to add customers.

As an example, let’s say your current average number of transactions per month per customer is 3.0. Which says on average each customer does business with you 3 times each month. You could calculate how much more profit you would get if you could increase it to 3.5. And I can tell you that would probably be enough to meet your plan. And if that did generate enough profit, all you would have to do is maintain everything else; sales, expenses, labor, average dollar sale, etc, and then just figure out how you could increase your transactions from 3.0 to 3.5. Maybe it could be with some type of promotion that would get customers to come in more often.

Once you chose which one or more of the 7 you want to use and calculate exactly how much impact they have on meeting your plan, you would now have a definite approach on how to make your plan work.

It seems simple. At that’s what it’s all about. It’s about how to make your plan work the easiest and smartest way you can eliminating all the guesswork or trial and error methods. Want to increase your profit? This is a good way to do it.

So, you see, once you decide which of the 7 ways you’re going to do, then the only thing left for you to do is figure out how to make the one or ones you have chosen work.

No doubt there would be a lot work to do to do a plan like this. You would need to figure out how to put it all together, do all the calculations, do a lot of what if’s, etc.. And I’m sure one of the biggest things would be, would you actually take the time to do something like this or even have the time to do it? You could pay someone to do it but that would probably cost you a lot. Plus if you did that, most likely it would require a lot of back and forth work to get it just like you wanted it which would be even more expensive. But even then, would you spend the money to do it?

There is a better way. If you would like to develop a nice plan like this for yourself and give yourself a good shot at making your life better, then find a planning software that does it all for you.

Worker Shortage Might Be Excellent News For The Economy

A worker shortage might be excellent news for the economy! Maybe, just maybe, firms will awake and see workers’ substantial contribution to their success. Some CEOs take unconscionable sums and destroy their firm’s value, unlike many frontline workers who create value. During the pandemic, CEOs took vast sums as they laid-off workers. Some firms sought bankruptcy protection, but hat didn’t stop their greedy CEOs from snatching hefty bonuses.

We have a worker shortage and firms are scrambling to hire whomever is willing. Some firms, like McDonalds have paid signing bonuses. Canada’s Loblaw and its competitors paid a bonus to frontline workers when the pandemic began. They stopped it after three months in unison with their competitors. When government confronted them about this collusion, they claimed it happened independently. Go figure! It’s like you caught your three-year-old with her hand in the cookie jar and she said, Mom, “Cookie Monster did it!”

Loblaw’s behavior disturbs me. During the bonus period, profits soared. Per se, that’s no problem. I favor firms making profits. To be sure, I am against government taxing profits. But paying workers the bonus during the pandemic shouldn’t hinge on profits. It was just right.
